Netlify CTO Dana Lawson on Leading Lean, Global Engineering Teams

Netlify currently powers 5% of the internet through a lean research and development organization consisting of approximately 40 to 50 employees. In a March 19, 2026, episode of the Stack Overflow podcast series Leaders of Code, Netlify CTO Dana Lawson detailed the strategies used to maintain this scale with a globally distributed engineering team.

Lawson describes the operational state of the distributed organization as controlled chaos. To manage this environment across various time zones and spoken languages, the company prioritizes a radical written culture. This approach is supported by the integration of AI note-takers to ensure that institutional knowledge is captured and accessible regardless of a team member’s location or schedule.

Integration of AI Agent Runners

A central component of Netlify’s current technical evolution is the implementation of AI Agent Runners. These tools allow users to trigger live pull requests and execute site changes using natural language chat prompts. By automating the transition from a natural language request to a functional code change, the company aims to lower the technical barrier to entry for builders.

Lawson connects this development to concepts introduced in Google’s 2012 Site Reliability Engineering book, specifically the prediction of self-healing machines. Netlify is realizing this concept through its agent runners, using AI to supplement human expertise rather than replacing it.

Technical Trade-offs and Reliability

Operating in a polyglot environment—one where multiple programming languages are used—requires a balance between innovation and stability. Lawson noted that for core services, Netlify prioritizes operational reliability over raw speed. This strategy often involves selecting proven tools over nascent technologies, such as choosing established options over Rust for critical infrastructure.

This focus on reliability is necessary as the team manages the operational burden of a 10-year-old infrastructure. The current environment includes the management of multiple monoliths and large-scale Mongo clusters, with technical debt treated as a persistent reality that must be balanced against rapid product development.

Organizational Frameworks

Regarding team structure, Lawson argued against the use of rigid organizational frameworks. Specifically, she suggested that maintaining a significant portion of the web requires moving beyond models such as the Spotify model.

Instead, Netlify utilizes autonomous, self-organizing teams. This structure is designed to reduce the friction between theoretical management frameworks and the practical realities of global execution, allowing the lean R&D team to scale its impact across the internet.

The combination of a written-first communication style, the strategic use of AI agents for automation, and a preference for operational stability over experimental tech allows the organization to maintain a global footprint with a relatively small headcount.
