Companies that confuse access to artificial intelligence tools with a comprehensive AI strategy face potential failure over the next 12 months, according to Joe Burton, former CEO of Telesign and Poly. Burton states that being an AI-first organization requires redesigning operating models and decision cycles rather than simply adding new tools to legacy structures.

Burton, who previously served as the Chief Technology Officer of Unified Communications at Cisco, argues that many organizations are currently practicing experimentation inside legacy models. He notes that these companies often preserve manual processes, fragmented data and old approval chains while expecting different results from AI integration.

Operational Redesign vs Tool Acquisition

The shift to an AI-first model is a leadership challenge centered on dismantling structures and habits that limit growth and adaptability, Burton writes. He asserts that the process is not about refreshing messaging or adding features, but about making consequential decisions regarding how a business runs and where employees create value.

According to Burton, leadership teams must identify specific operational frictions, including:

  • Talented employees performing work that should be automated.
  • Decision-making slowed by complexity instead of improved by rigor.
  • Reward systems based on activity rather than outcomes.
  • Customer friction that no longer needs to exist.

Burton claims the companies that will separate themselves from the competition are those willing to simplify processes, shorten time to action and remove low-value work to allow staff to focus on innovation and customers.

The Role of Human Talent and Trust

While some leaders view AI as a substitute for people, Burton describes this as a missed opportunity. He argues that strong organizations will still be built by people, but those individuals must work differently and be supported by better systems to focus on higher-value tasks.

Burton also emphasizes that as speed and scale increase through AI, trust becomes a more valuable strategic asset. He states that markets continue to reward brands that remain clear, credible and consistent, noting that efficiency without credibility is not sustainable.

Strategic Implementation for Leadership

Burton advises leadership teams against starting with where AI can be inserted into a current business. Instead, he suggests they begin by questioning what systems need connection and where human judgment creates real differentiation.

In many industries, the greater risk is moving too slowly while competitors quietly redesign their economics, customer experience, and operating model.

Joe Burton

The distinction between experimentation and transformation is central to Burton’s analysis. He concludes that being AI-first is a discipline of building an organization capable of adapting to a different era, rather than a branding exercise.
