Microsoft is shifting its commercial AI strategy toward a framework called Frontier Transformation, moving organizations away from using artificial intelligence solely for productivity gains and toward the reinvention of business models for growth. According to Judson Althoff, CEO of Microsoft Commercial Business, this transition is built on a foundation of Intelligence + Trust, enabling companies to translate their unique organizational intelligence into decisions that drive measurable business outcomes.

To support this transition, Microsoft has introduced a platform consisting of Microsoft IQ and Agent 365. Microsoft IQ is designed to provide context to data and deliver more accurate and trusted experiences across agent development, artifact creation, augmentation, and chat, while simultaneously protecting intellectual property and assets.

Complementing This represents Agent 365, which provides security, governance, and observability for AI agents. This tool is intended to work across agents built on Microsoft’s own platform as well as those in third-party environments, allowing organizations to ensure return on investment and trust the outcomes produced by their AI systems.

The company is seeing this shift in several large-scale deployments. BMW Group has selected Microsoft for a global rollout of Microsoft 365 Copilot, and Accenture has deployed the tool to more than 740,000 employees.

In the aviation sector, Air India has become the first airline globally to deploy generative AI for customer service at scale. Using Azure OpenAI and Foundry models, the company developed an agentic AI solution called AI.g. Within six months of development, the agent began handling 40,000 customer queries daily, resolving more than 13 million conversations with a 97% success rate. This implementation has saved the airline millions of dollars and allowed employees to focus on complex cases requiring human judgment.

The educational sector has also seen significant adoption. Broward County Public Schools, the second largest district in Florida, implemented the largest K-12 deployment of Microsoft 365 Copilot globally. Serving 235,000 students and 25,000 employees, the district used the technology to address a $90-million budget shortfall. Educators and staff reported reclaiming six to seven hours per week, which was redirected toward direct student interaction and coaching. The district expects the adoption to generate between $40 million and $50 million in savings over five years.

In industrial and corporate operations, Cemex utilized Microsoft Foundry and Azure OpenAI to create LUCA Bot. This AI agent provides approximately 100 senior leaders with real-time visibility into company-wide performance across more than 120 KPIs. The tool processes 400 to 500 queries per month, reducing decision cycles from days to seconds across global sales and plant operations.

Data unification has been a primary focus for professional services and real estate firms using Microsoft Fabric:

  • KPMG established Microsoft Fabric as its strategic data platform, which reduced client data onboarding times by 87%, dropping from 16 hours to two hours. The firm also saw a 25% reduction in operational IT efforts.
  • Tata Realty consolidated its engineering, warehousing, and reporting into a single environment using Microsoft Fabric. This resulted in a 20% reduction in data processing time and a 20% to 30% decrease in annual analytics costs.

In the cybersecurity space, the startup ContraForce has operationalized Microsoft Sentinel, Defender XDR, Entra ID, and Azure OpenAI via Foundry models. This AI-driven platform automates more than 90% of incident response, allowing managed service providers to scale operations and resolve incidents in minutes without increasing headcount.

Other major global enterprises have integrated AI into their core daily workflows. PepsiCo has standardized on Microsoft Teams and Microsoft 365 Copilot, reporting a daily Copilot usage rate of 90% to 95% among its 320,000 employees. Similarly, Mercedes-Benz is deploying Microsoft 365 Copilot company-wide in one of the most comprehensive industry deployments in Europe to reduce operating costs and improve decision quality.

Transportation and finance sectors are also employing role-based AI. MTR, a high-volume rail operator, deployed Microsoft 365 Copilot and Power Platform to reduce manual administrative effort, while launching AI Tracy, a personalized Azure-based assistant for passenger guidance on ticketing and station facilities. Tru Cooperative Bank has reached a 93% employee adoption rate and 90% weekly usage of Microsoft 365 Copilot and Copilot Studio, using the tools to automate routine work and accelerate service delivery for its 250,000 members.

Microsoft maintains that by embedding intelligence into the flow of work and grounding it in enterprise-grade trust, organizations can move from aspiration to measurable business gains while operating AI responsibly.
