A London-based startup, Kaikaku AI, is currently piloting a food-assembly robot designed to automate repetitive kitchen labor, potentially reducing labor costs for food businesses and lowering prices for consumers. The program utilizes a machine called Fusion, which is intended to handle the mechanical aspects of preparing meals to increase efficiency and consistency in a commercial kitchen environment.

Reporting from TIME in early May 2026 describes the operation of the Fusion system within a London lunch spot. The process begins when a customer enters an order via an iPad. An empty paper bowl then moves along a conveyor belt, stopping under a series of funnels that dispense ingredients from trays located at the top of the assembly counter.

The automated sequence includes the dispensing of shredded carrots, onions, salad leaves, and sweet corn. The system then adds a cascade of spring onions, followed by mango chunks and edamame beans. To apply sauces, the bowl stops under a mechanism resembling a downward-pointing revolver, where individual chambers hold different sauces. In one observed instance, the machine discharged a chili-garlic sauce before the final chute dispensed raw salmon chunks.

Once the automated assembly is complete, the conveyor delivers the bowl to an elevator that lifts the meal to waist-level for a human worker to collect.

The Human-Automation Hybrid

Despite the automated dispensing, the current pilot program relies on human intervention to complete the meal. A worker provides a separate bowl of rice and sliced cucumber, as Kaikaku AI CEO Josef Chen explained that while the machine can dispense rice, it cannot yet do so with the neatness preferred by the restaurant.

The human worker manually mixes the robot-dispensed ingredients into the rice and finishes the dish by hand with seasonings, including sesame seeds and crispy onions. This hybrid approach ensures the final product meets specific presentation standards while the robot handles the bulk of the ingredient portioning.

Market Context and Economic Drivers

The effort to automate salad assembly is not new. The company Sweetgreen acquired a startup called Spyce Kitchen in 2021 to pursue similar automation goals, but the venture did not succeed and was sold in 2025.

Josef Chen attributes the potential for Kaikaku AI’s success to a convergence of economic and technological factors. These include a decrease in the cost of robotics parts and innovations in food-safe 3D printing. Chen notes that the rising cost of human labor makes automation more attractive to business owners.

The Fusion machine utilizes proprietary machine learning systems based on advances in AI to ensure food is weighed and dispensed accurately. In terms of capacity, the system is theoretically capable of producing 360 bowls per hour, a rate that exceeds the output of a human team working at maximum speed.

However, actual performance during the pilot has been more sedate. During a low-footfall lunch hour in early May 2026, the machine was observed producing approximately one bowl per minute.

The Future of Kitchen Labor

The long-term objective for Kaikaku AI is the full automation of kitchen preparation. Chen envisions a future where the need for manual labor in repetitive tasks is eliminated.

Instead of having 20 people in the kitchen slicing vegetables, or three chefs doing nothing else but timing how long pasta has been cooked, all of those will be automated.

The impact on current staff is a point of contention, though some workers see immediate benefits. One employee involved in the pilot described the robot as "definitely a good idea," noting that the business struggles to find quality team members and that the automation helps the existing staff "go faster."

Kaikaku AI has secured approximately $1.8 million in funding to continue developing these systems, positioning itself among a group of startups attempting to leverage AI and robotics to eliminate the most repetitive elements of professional food preparation.
